Two calls came in the same week asking for what sounded like the same thing: “a smart lock.” They turned into two different jobs. One caller was a renter in a prewar co-op whose house rules said the exterior of the entry door could not change — the board wanted the hallway looking exactly as it always had. The other was a landlord replacing an entire deadbolt because the bolt had worn loose in its strike and no adjustment fixed it. Same request, two different pieces of hardware — and the door decided which one was actually possible.

“Smart lock” gets sold like a single product, but it is really two different jobs sharing one marketing word: a retrofit that motorizes the thumb-turn already sitting on your current deadbolt, and a full replacement that swaps the whole lock — bolt, cylinder, and exterior face — for hardware built smart from scratch. Which one you can actually install has less to do with taste than with what is already screwed into your door.

Retrofit and replacement are not the same job

A retrofit lock lives entirely on the inside of the door. It replaces the thumb-turn of your existing deadbolt with a small motor that spins the same bolt your key has always thrown. Nothing on the outside changes — the keyway, the cylinder, the exterior trim all stay exactly as they were, because the retrofit’s whole job is to grab the existing mechanism from your side of the door and turn it electronically instead of by hand.

A full replacement is a different animal: the whole deadbolt comes out — bolt, cylinder, strike plate, sometimes the entire lock case — and new hardware goes in with its own exterior face, a keypad or a card reader or a fingerprint sensor, sometimes with no physical key at all. The bolt is new, the cylinder is new, and anyone comparing the outside of the door to a photo from last year will notice.

What the door decides before you do

Mortise vs. bored prep

Walk into a prewar building in Manhattan or brownstone Brooklyn and there is a good chance the entry door runs a mortise lock — a rectangular pocket cut into the door’s edge, holding one case that combines the deadbolt, often a latch, and the keyed cylinders on both faces. Most postwar buildings use bored, or cylindrical, prep instead: two round holes, one through the face and one through the edge — the standard almost every mass-market lock is built to fit.

That distinction decides most of what comes next. The overwhelming majority of retrofit motors and keypad replacements are designed for bored prep, and the list built to fit an existing mortise case is short — some manufacturers do not make one at all. Find out which prep is already in your door first; it quietly rules out half the catalog before price or brand enters the conversation.

Backset and door thickness

Two measurements never make it into the sales pitch: backset — the distance from the door’s edge to the center of the bore — and door thickness. Both run to standard ranges in most US doors, and a retrofit motor has to reach the tailpiece at the right distance or it will not seat. New York’s older steel and solid-core doors often run thicker than that standard range. Manufacturers do sell extended spindles and thicker-door kits for this, but only if you know you need one before the box arrives.

Metal, multifamily, and why retrofit tends to win there

Most NYC multifamily entry doors are steel or steel-clad fire doors, which changes the calculation again. A full replacement into an existing bored steel door is routine — the holes are already there, done. Cutting new holes into a fire-rated door is a different conversation, one that touches the door’s certification and often needs building approval, not just a screwdriver. This is the biggest practical reason retrofit wins so often in apartment buildings: it reuses a bore and a bolt that are already approved and in place.

Landlord and co-op rules: the exterior is what they are actually judging

Ask a board or a landlord what worries them and it is rarely the electronics — it is the hallway. A row of matching cylinders down a corridor is part of the building’s look, and a master-key system depends on those cylinders staying exactly what they are. A retrofit leaves that picture untouched — the outside keyway, the key on record, the exterior finish — because the entire change happens on your side of the door. A full replacement removes that argument. New exterior hardware is visible from the hallway by definition, and a board walking the building can tell at a glance which units did not ask first. Retrofit: what you gain, and the fine print

The case for retrofit is straightforward:

  • Original key and cylinder never leave the door — anyone holding the existing key still gets in exactly as before.
  • Fully reversible — the motor comes back off about as fast as it went on, and the door returns to exactly what it was for an inspection or a move-out.
  • No new holes, no new prep, no fire-door paperwork to open.

The fine print is mechanical, not cosmetic. A retrofit motor has to grab the tailpiece — the small shaft behind your existing thumb-turn — precisely, and tailpieces are not the same shape or length across brands, so a motor built for one manufacturer’s geometry can slip, bind, or simply not reach on another. This is also where bulk shows up: the interior escutcheon covering the motor sits thicker than a bare thumb-turn, worth measuring against tight clearance to a wall, a hinge, or interior trim before you buy, not after installation day.

When full replacement is the honest answer

Not every door is a retrofit candidate, and pretending otherwise wastes a purchase. A worn bolt or a sticking cylinder is not worth motorizing — a motor turning a mechanism that already binds just automates the same failure, and the honest fix is a new deadbolt, not a smart one grafted onto a tired one. That kind of swap is straightforward door installation work, not a specialty job. A mortise door with no retrofit motor built for its case, or a bored door outside the standard backset and thickness range, rules retrofit out on measurements alone.

A compatibility checklist to run before you buy anything

  • Prep type — mortise pocket or bored round holes, checked on your actual door, not assumed from the building’s age.
  • Backset and door thickness, measured, not estimated.
  • Existing deadbolt brand and model for retrofit shopping — most manufacturers publish a fit list.
  • Tailpiece shape, if retrofit — a mismatch here is the single most common install-day surprise.
  • What the lease, house rules, or board actually restrict about the exterior of the door.
  • Whether anyone besides you needs a key or code from day one.

When a smart lock glitches, blame the door first

Here is the pattern I see on service calls more than any other: a smart lock that “stopped working” has nothing wrong with its electronics at all. The door has settled slightly, the strike plate sits a hair off, or the deadbolt was always a little stiff and the motor is simply less patient about it than a hand was. Retrofits make this more visible — the motor now fights whatever friction the mechanical lock already had, and a bolt that used to need a firm push trips a jammed-motor error instead. A full replacement can hide the same problem briefly, until the new bolt meets the same tired strike plate.
