Key Broke Off in the Lock: Why It Happens and What Not to Do
You feel it before you understand it — a click that’s slightly wrong, then your hand comes back with only half a key. The other half is still sitting in the cylinder, sometimes flush with the plate, sometimes sticking out just enough to grab. For a second you just stand there in the hallway, or on the stoop, looking at the stub in your palm like it owes you an explanation.
I get called out for this more than almost anything else — front doors, mailbox locks, the deadbolt on a basement unit nobody’s touched since the last tenant left. The good news first: a broken key almost never means a broken lock. What decides that outcome is what you do right after, not the fact that it snapped in the first place.
Two situations follow from here, and they’re worth telling apart first. If the door was already unlocked, or the key gave out on your way back in, you have time to think. If it snapped mid-turn and the door is now locked from both sides, you’ve got a stub in the cylinder and a straightforward lockout stacked on top of it — and that second problem needs same-day help first.
Why keys actually snap
A key doesn’t usually break on a bad day. It breaks on the day after years of small ones. By the time I’m looking at a stub, I can usually already guess which of a few things led there.
Brass gets tired
Most keys are brass or nickel-plated brass, and every turn flexes the metal by a barely measurable amount. Do that thousands of times over a few years and the metal work-hardens, then turns brittle right at its thinnest point — the shoulder, just past the grooves, where your fingers grip when you turn it. That’s metal fatigue, the same mechanism that snaps a paperclip bent back and forth once too often. The key doesn’t look worn beforehand. It just reaches its limit.
A stiff cylinder is doing the real damage
Here’s the part people don’t expect: the key is often not the actual problem. A cylinder with worn or dirty pins, dried-out lubricant, or sticking springs will grab a key and resist the turn. You compensate by pushing harder, and now a thin strip of brass is doing the torque work of a wrench. A stiff lock doesn’t just make the key harder to turn — it’s slowly setting up the fracture. If the same key has felt gritty for a while, the cylinder was telling you something, and the key ends up paying for it.
Forcing a door that doesn’t want to turn
Humidity is rough on doors — wood swells, frames shift, and a strike stops lining up with the bolt the way it used to. We’ve written separately about doors that stick in summer, and the short version here is that a misaligned strike puts the lock under tension before the key even gets involved. Turning it then means fighting two problems at once — the pins and the door itself — which is a lot of sideways load for a small piece of metal. It’s one of the more common ways I see a key give up mid-turn.
A duplicate that was never quite right
Not every blank is cut the same way. A key run off on a worn or poorly calibrated machine — the kind tucked into a hardware store aisle or a mall kiosk — can come out a hair off the correct depth or spacing. An off-spec copy still turns, mostly, but it fights the pins every single time, and it’s usually the duplicate, not the original, that ends up as the stub in your hand.
The moment it snaps: what not to do
This is the part that actually matters, because good intentions cause most of the real damage I see. Three reactions come up again and again, and each one turns a simple extraction into a bigger job.
- Super glue on the stub. This is the one I dread hearing about on the phone. The idea is to bond a matchstick or a spare blank to the broken piece and pull them out together. Sometimes it works. More often, glue runs past the stub into the pins and springs behind it, and the whole cylinder ends up bonded shut — turning a simple extraction into a full cylinder replacement, because nothing inside can move anymore.
- Poking at it with tweezers, a bobby pin, or a knife tip. The instinct is to fish it out yourself, but the risk is pushing the stub deeper, tilting it sideways in the plug, or scratching the pins — any of which slows down a clean extraction, or turns it into a job that needs the cylinder opened up.
- Drilling it out. Drilling is a legitimate technique for a cylinder that’s already being replaced. Used on a stub sitting in otherwise healthy pins, it’s more likely to damage them than free anything, and metal shavings inside a lock body are their own headache afterward.
What’s reasonable to try — once
If a decent length of the stub is still sticking out past the face of the cylinder, there’s one attempt worth making before you call anyone.
- Grip the stub with needle-nose pliers, as close to the cylinder face as you can get a clean, solid bite.
- Pull straight out, in line with the keyway — no twisting, no rocking side to side.
- A drop of proper lock lubricant (not household oil, not a general spray lubricant) along the stub can help it slide instead of catch.
If it moves on that first honest pull, good — you’re done, and the next section covers what to check before you forget about it. If it doesn’t move, or you’re already gripping the last sliver of metal with nothing left to hold, stop there. Every attempt after that first clean pull tends to seat the stub deeper or tilt it sideways in the plug, turning an easy call into a harder one. One try, straight out. That’s the honest line.
Why a professional extraction isn’t the drama it feels like
People brace for this call like they’re confessing something. There’s no need — a stub in a cylinder is one of the most routine visits in this trade. The step almost everyone skips
Getting the stub out feels like the end of the problem. It’s really the halfway point. A key doesn’t snap for no reason, and if nobody looks into why, the next key is just as likely to break in the same spot eventually.
Once the stub is out, it’s worth watching how the new key behaves in that cylinder. Does it turn smoothly, or does it still catch and need extra pressure? A gritty turn points to worn or dirty pins inside — a cylinder problem, not a key problem, usually solved by cleaning, lubricating, or replacing a couple of worn pins. If the lock turns fine but the door needed a shoulder against it before you could lock up, the story is different: the frame or strike plate has shifted, and no key, however well cut, survives being used as a lever against a misaligned door for long.

Not every duplicate is a real key
Once you’re back to a working lock, the next key you get cut matters more than most people expect. A proper key is milled to the original depths and spacing, tooth by tooth, on calibrated equipment. A rushed copy made from a duplicate of a duplicate on a worn machine can come out off by a hair in ways that still let it turn — just under more resistance, with more flex, every time you use it. That’s the slow damage that ends with another stub in your palm somewhere down the line. A key that’s actually cut, not just photocopied off whatever blank was on your ring, is worth the small extra care it takes to arrange.
Rekey, replace, or just get on with your day?
Most of the time, once the stub is out and the cause is handled — a cleaned cylinder, or a door finally sitting square in its frame — a fresh, properly cut key is all you need. But if the cylinder that ate your key is old, gritty, or original to a building where you have no idea how many keys are floating around from past tenants or a super’s master ring, this is a natural point to have it rekeyed rather than just recut.
